THE MANAGEMENT OF OJT

 

1 Establish the Purpose and Goal

For the effective implementation of OJT, it is essential to follow the same management process as any other job. This management process includes setting goals in line with the purpose of OJT, drawing up a work plan for achieving these goals, implementing this plan, evaluating the results, and revising the goals and work plan according to these results.

The purpose of OJT is to improve the abilities of staff through proper guidance and support. The goal of OJT is to achieve this purpose, by clearly defining the needs of individual employees and ascertaining when and to what degree their abilities may be improved.

 

2 Make a Work Plan

 

After setting the goal, it is important to draw up a work plan on how to realize it. As OJT is conducted within the course of daily operations, there is a tendency to skip the planning stage and go direct to implementing it on the spot. With a work plan, however, OJT may be conducted more effectively, and managers will also be more conscious that OJT is their duty.

When making a work plan, it is important to observe the following steps.

・Clearly identify the goal of OJT.

・Collect and analyze all the necessary information.

・Choose the best method, and draw up an implementation schedule.

・Examine any obstacles to its implementation, and consider how to tackle them.

・Ensure that all staff concerned, and in particular, the subjects of OJT themselves, have a good understanding of OJT.

In addition to these, examine OJT and draw up a more concrete plan by using the 5W 1H.

・Why: Decide on the reason for coaching

Think about the reason why it is essential for staff to improve this particular skill.

・What: Decide on what items to coach

While there are a lot of abilities that you expect staff to acquire, you should itemize, prioritize, and decide on what to coach.

・Who: Decide who will coach

While it is the boss who normally supervises staff in OJT, consideration should be given as to whether or not there are any other senior officials or suitable leaders for coaching staff.

・Where: Decide on the location for coaching

The location for OJT is not limited to the confines of the office. The venue most appropriate must be considered, e.g. a master of ceremony should be trained in a meeting room.

・When: Decide on the time of coaching

If the purpose of OJT is to improve work ability, the best timing for this would be when the related work is actually being carried out. Managers should consider the time most appropriate for the contents and methods of OJT.
